Start with the whole slot
For planning, test a 30-, 45- or 60-minute event slot before committing to the length of the talk itself. Those are useful design options, not scientifically established attention limits. The right allocation depends on the audience, the message and what else surrounds the session.
A 45-minute calendar invitation cannot contain a 45-minute keynote plus an introduction and questions. Define the total slot and work backwards. Tell the speaker whether their contracted time includes Q&A.

These allocations are editorial examples. Agree them with the speaker and host. If you add an exercise, take time from another segment or extend the slot openly.
What changes the answer?
- Familiarity: a specialist audience may need context to be brief; a mixed audience may need more explanation.
- Programme position: an opening keynote needs room to set direction; a closing keynote needs to connect what came before.
- Interaction: moderated questions and local room discussions need their own allocation.
- Language and access: interpreting, captioning and reading complex visuals affect pacing.
- Viewing conditions: individual laptop users and connected meeting rooms need different handovers.
Protect the questions
Put the Q&A start time in the running order and give the host an agreed signal to use with the speaker. Collect questions early so the moderator can group them. Decide which unanswered questions will be handled later and by whom.
If the talk overruns, the host should use a pre-agreed priority: shorten a recap, reduce the number of questions or move a reflection into follow-up. Do not improvise an extension when attendees have other commitments.
When to split the session
If the brief demands a deep technical explanation, multiple topic changes and substantial discussion, consider a keynote followed by a separate workshop or conversation. This makes the promise clearer and gives people a choice about the longer contribution.
Practical test: describe the talk’s central idea in one sentence. If that sentence contains four unrelated themes, narrowing the brief may help more than extending the session.
Put the timings to work
Use the free running orders to edit a starting structure. Confirm the opening, speaker handover, question channel and closing owner in the rehearsal.
Make the time allocation reflect the complexity
A familiar idea may need one clear example; an unfamiliar idea may need definitions, context and a demonstration. Ask the speaker which parts the audience must understand before the central argument makes sense. That gives you a better basis for length than an unsupported claim about a universal online attention span.
If the talk contains several important ideas, decide whether they support one argument or constitute several sessions. A 20-minute contribution can be deep when its question is narrow. A 60-minute contribution can still feel superficial if it races through ten unrelated themes.
What to cut when the programme changes
Agree a shorter version in advance if the keynote sits within a larger programme. Preserve the central idea and one strong example. Shorten repetition or an optional activity before silently eliminating all audience questions. The best cut depends on what the event promised.
Tell the speaker about a delayed start before handing over. If the host knows the end time is fixed, a private timing message should make that explicit. Let attendees know about material changes to the running order. Avoid making them infer that the session will overrun.
